What four AI engines answered#
Start with a tool such as Prefer: none of 12 AI answers recommended hiring an agency outright. We asked ChatGPT, Claude, Gemini and Perplexity this question three times each on 13 September 2026 and coded each answer’s overall recommendation.

The split is softer than the table looks. All three Gemini answers opened by saying it depends before recommending both. Two of ChatGPT’s three “use a tool” answers went on to recommend a hybrid for most small and mid-sized businesses.
Nine of the 12 answers put the tool first, including every answer from ChatGPT, Claude and Gemini.
Two tests the engines use#
The first test is measurement or execution. One Perplexity answer put it as a rule: “Tool-first if your problem is ‘We need to know where we show up.’ Agency-first if your problem is ‘We know the gap, but we need it fixed.’”
The second test is on-page or off-page. All three Gemini answers said a tool is enough if your team can write content and build authority, and that an agency earns its fee on off-page work: reviews, Reddit, trade publications and PR. A tool can show you are missing from those places. It cannot get you into them.
ChatGPT’s hybrid recipe: “buy a modest tool, have someone internally own the data, and use a specialist agency for a fixed-scope audit or project rather than an open-ended retainer.”
When to go straight to an agency#
ChatGPT said to choose an agency immediately if “one new customer is worth enough that a few additional qualified leads would easily cover the engagement”, or if your team cannot act on what a tool shows. Gemini set a floor from the other side: two of its answers said that below $3,000 to $5,000 a month, an agency is likely out of reach or will assign junior staff. Neither engine gave a source for these.
Most of the price figures came without sources#
The answers put tools at $50 to $1,500 or more a month and agency retainers at $2,000 to $15,000 or more. Every one of those monthly ranges came from an answer that cited no web sources: all three from Gemini and two of Claude’s three. Perplexity cited 20 sources each time and gave no dollar ranges.

How to decide in five steps#
- Measure where you stand. Start with 10 to 50 real buyer prompts (how many prompts to track); ChatGPT suggested 30 to 100. For each prompt, record the engine, the date and whether you were cited. Done when you have a dated baseline.
- Note who got cited instead. For every prompt where you are missing, write down the domains the engine cited. One Gemini answer made this the first-month step. Done when each missing prompt has its list.
- Sort the fixes. Competitor and vendor pages point to on-page work on your own site. Reddit, review sites and press point to off-page work. Done when every fix sits in one of the two columns.
- Assign them. If your team can ship the on-page column, a tool is enough for that half. Done when every fix has an owner, or you know which ones have nobody.
- Hire for the unowned column, on a fixed scope. ChatGPT suggested a 90-day pilot with defined deliverables. At the end, re-run your step 1 prompts and compare. Walk away from guaranteed placement, which 11 of 12 answers to “How do I choose an AEO agency?” called a red flag. Done when the pilot has a deliverable, a baseline to beat and a way out.
